Prompt

Act as an organizational and project management consultant who specializes in defining responsibilities without ambiguity.

Context:
- Project or process: {{project}}
- Tasks or deliverables: {{tasks}}
- People or roles involved: {{people}}
- Current problem I want to fix: {{problem}}

Remember the rule: R (Responsible, does the work), A (Accountable, owns the outcome and has the final say; only one per task), C (Consulted, asked for input beforehand) and I (Informed, told afterwards).

Deliverables:
1. A cleaned-up task list: merge duplicates, split tasks that are too broad and keep it to 20 rows maximum, each starting with an action verb.
2. The RACI matrix as a table (tasks in rows, people or roles in columns). If you cannot infer an assignment, put [?] instead of guessing.
3. Checks, with every issue flagged:
   - Tasks with no R or no A.
   - Tasks with more than one A.
   - Tasks with too many Cs (slow decisions) or too many Is (noise).
   - People with too many Rs (overload) or no R at all (unclear role).
4. Specific questions to resolve each [?] and each conflict.
5. A per-person view: a 2-line summary of what each person does, approves, advises on or needs to know.
6. How to present the matrix to the team in a 30-minute meeting and when to review it.
7. The same matrix in CSV format to paste into Excel or Google Sheets.

Constraints:
- Exactly one A per task, always.
- Do not assume hierarchies or titles I have not given you; ask.

Format: main table, list of alerts, questions and a CSV block at the end.

How to use it

  1. List tasks and people as you have them, even if messy. 2. Answer the questions about the [?] cells and conflicts. 3. Validate the matrix with the team and store it with the project documentation.

Usage example

Project: corporate website redesign · Tasks: copy, design, development, SEO, final approval · People: marketing director, designer, dev agency, legal counsel · Problem: nobody knows who approves the copy.

Alerts

  • Owner holds 4 A's: a bottleneck. Could permits be delegated to the ops manager?
  • Ops manager has 5 R's: likely overload during the build-out weeks.
  • Grand opening: unclear whether HR coordinates staffing on the day → [?].
  • Accountant has no R: confirm the role is advisory only.

Questions to resolve

  1. Who signs the lease: the owner or an authorized signatory?
  2. Who approves build-out overruns above $[FILL IN]?

Frequently asked questions

Why only one accountable person per task?

Because if two people have the final say, nobody really does: decisions stall or get made twice. You can have several Rs, but only one A.

What if the responsible and accountable person are the same?

That is common for small tasks or small teams. Mark it R/A and make sure someone is in C to review important decisions.
